50 to 11k organic visitors

How Keragon turned organic and AI search into booked demos.

A stealth-mode seed startup with no domain, no links and no pipeline from search. Three years later search and AI are the growth engine, and the 90-day demo program landed at 5.9× the forecast.

The client
Healthcare automation, without the engineers.

Keragon is a healthcare automation company building a no-code platform that lets providers connect their existing software and automate workflows in a HIPAA-compliant way.

The platform supports hundreds of integrations across EHR systems, scheduling, lab ordering and CRM, powering patient onboarding, appointment reminders, data syncing and internal notifications, all without engineering resources.

The problem
Stealth mode. No rankings. No authority.

When we partnered with Keragon they were an early-stage startup still in stealth: minimal search rankings, zero domain authority. Our mission was to build from the ground up.

From day one the focus was not just authority and long-term visibility, but measurable business results: signups and demos. Reach revenue as fast as possible from high-intent organic traffic, while setting up to dominate Google's top positions for the most valuable conversion keywords over the next three years.

The solution
Foundation first. Then scale. Then the models.

The same three-part method runs on every engagement. What changes is the starting point, and Keragon started at zero: no rankings, no authority, no category presence.

BOFU focus

Money pages before traffic pages

We started at the bottom of the funnel and worked backwards. The first briefs went to the terms a buyer types when they already have budget and a shortlist, not the informational queries that inflate a traffic chart and convert at nothing.

In practice that meant A sustained content program BOFU and MOFU first, built around the integrations, compliance questions and workflow problems a healthcare operations lead is actually solving. Pages grew 43× while traffic grew 234×, and that gap is the whole argument for selection over volume.

Citations and brand mentions

Earned authority, then the answer engines

Authority came from assets worth citing rather than placements bought at volume. Natural link assets first, then proactive outreach once the foundation could carry it: a run of industry-relevant placements, taking the domain from DR 0 to 66.

As assistants became a real research surface, the same pages were restructured to be quotable on the core buying prompts, which is what moved AI search visibility from 3% to 68% on the prompts that matter.

Report against demand

Signups and demos, not sessions

Every phase was graded on business outcomes rather than dashboard movement. Traffic and DR are inputs; the scoreboard was signups and demos from high-intent organic.

The forecast said 10 demos in the 90-day window. The program booked 59, and the attribution work across thousands of contacts is what made that number defensible rather than claimed.

The results
Compounding, phase by phase.

Three measures decide whether a program is working: traffic to the pages that matter, presence in AI answers, and the demand that follows. Over three years all three compounded.

Organic Traffic & Page Growth

Organic PagesOrganic Traffic

Organic sessions grew 234× across the engagement while the page count grew 43×. The gap between those two numbers is selection, not volume.

Domain Rating Growth

The realistic forecast called for a modest demo count in the window. The program cleared it by 5.9×, and the attribution audit across thousands of contacts is what made that number defensible rather than claimed.

By the end of the third year, Keragon had evolved from a stealth startup to a recognized category leader, positioned for the next era of organic growth across both traditional and AI-driven search.

"Justin and his team have been phenomenal from Day 0, and the consistency in quality and the measurable results they have delivered have been a true transformation to our business. We are extremely happy and we have already recommended them to our friends."
